Changing the systems a country depends on, without switching them off.

I lead transformation and delivery in regulated, critical-infrastructure environments where the service cannot stop while the technology underneath it changes.

Transformation Manager. Business Transformation Lead. Programme and Delivery Manager. Strategic Business Analyst. Strategy and Operations. Market Development. EV and charging infrastructure. Africa transformation.

Case studies

Six programmes, six live environments

Clients are described by sector rather than named. I am happy to talk through any of these in more detail in conversation.

National electricity system operator

Taking fax out of a national control room

Context

Critical control room communications were still moving by fax. On a system where national electricity supply depends on messages arriving intact and on the record, that is both an operational risk and an audit problem, and the hardware was reaching the end of its supportable life.

My role

I owned requirements gathering and stakeholder engagement across control room and operational teams, and defined the digital platform that would replace fax for those communications.

What I did

Mapped every communication that fax was carrying and what each one was actually for, then worked with control room engineers, operational leads and assurance functions to agree a target platform that met the same integrity, traceability and speed requirements. Defined the transition so no communication route was ever without a working method.

Outcome

Decommissioned all legacy fax services across 35 operational locations and moved more than 12,000 communications a year onto an auditable digital platform, removing a critical legacy-technology dependency.

National water utility, delivered through a global IT services provider

Rebuilding the IT estate under a live water network

Context

A nationwide refresh of the IT infrastructure supporting water treatment and distribution. Scope ran from network sockets and circuits through to laptops, desktops and the wider end-user estate across multiple operational sites.

My role

Analysis and delivery coordination across sites, working as a contractor to the delivery partner.

What I did

Established what each site actually depended on before anything was touched, then sequenced the rollout around live operational activity so that treatment and distribution work was never waiting on IT. Every phase had a defined fallback.

Outcome

Supported delivery of a £7m operational-estate modernisation spanning 80 sites and more than 2,000 devices, maintaining full operational continuity through migration with zero critical service interruption.

UK challenger bank formed from several acquired fintech businesses

Merging several businesses into one bank while the tills stayed open

Context

The bank had grown by acquisition and was running several customer bases, portals, brands and corporate websites in parallel. It needed to become one bank to customers, without a pause in trading.

My role

Delivery Manager for the integration programme.

What I did

Ran the migration of acquired customer bases onto a single portal, the consolidation of separate corporate websites into one brand site, and the migration of staff and business communications including email domains. Held delivery across the acquired businesses to one plan, in a regulated environment where customer transactions could not stop.

Outcome

Integrated 5 businesses onto a single customer platform within a £12m transformation, migrating 450,000 customer records and rationalising more than 20 legacy processes, with zero customer-facing service failure through cutover.

Mortgage arm of a UK challenger bank

Turning public energy performance data into warmer houses

Context

Residential energy performance is a matter of public record, but that data sits outside lending systems and does nothing on its own. The opportunity was to use it to improve real properties before they reached customers.

My role

I ran the programme on the mortgage side of the bank.

What I did

Integrated with government-held property energy performance data through APIs and brought it into our own systems, assessed the efficiency of individual properties, then commissioned improvement works to bring homes up to standard before they were sold on to customers. Built the operating process that connected data, works and lending.

Outcome

A working retrofit pipeline linking public energy performance data to green lending.

Telephony transformation across a justice estate

Context

A large-scale telephony programme covering courts and judicial users, where a dropped or misrouted call has consequences for proceedings.

My role

I led the business analysis for the programme.

What I did

Ran current-state assessment across the estate, gathered requirements from court and judicial users whose working practices differed site by site, and defined the target telephony solution against them.

Outcome

The analysis foundation on which judicial telephony was migrated onto a modern platform.

National association of local authorities in a devolved UK nation

One programme, many councils, different starting points

Context

A digital programme spanning multiple local authority areas, each with its own systems, priorities, budgets and politics, and no single line of command between them.

My role

Project manager for the programme.

What I did

Ran delivery and governance across the participating authorities and held them to a single shared plan, working through the differences in local constraint rather than around them.

Outcome

Integrated Business Planning delivered across 22 independent local authorities, aligning Heads of Service and Council Leaders behind a single transformation agenda, with evidence-based recommendations that improved recruitment and shared resource utilisation.

What I do

Where clients bring me in

Business transformation and programme delivery

Taking a programme from intent to something operating, with governance that survives contact with the business.

Legacy decommissioning and migration

Moving off systems that still carry critical work, in an order that never leaves a gap in service.

Business analysis and requirements

Establishing what the organisation actually needs, from the people who will live with the result.

Digital and AI transformation

Finding where automation and AI genuinely change the work, and what has to be true before they can.

Partnerships and market entry

Building the relationships and the commercial logic that let a business grow into a new territory.

EV and charging infrastructure strategy

Network strategy, siting logic and delivery planning for charging infrastructure and the businesses behind it.

How I work

Continuity is a design decision, not luck

  1. Understand what the service depends on

Before anything moves, establish what would actually break, and who finds out first.

  2. Align the people with competing interests

Most programmes stall on disagreement, not technology. That work happens early and in the open.

  3. Design the migration in phases

Every phase small enough to reverse, with a working method available at all times.

  4. Cut over without an outage

Sequenced around live operations, rehearsed, with fallback defined before go-live.

  5. Decommission properly and track the benefit

The old system off, the saving evidenced, the assurance trail intact.

Partnerships and market development

Connecting businesses to markets they cannot enter alone

Alongside delivery, I work on the commercial side of growth: finding the right partners, building the relationships that hold, and shaping the strategy that turns market interest into an operating business.

My focus is EV and charging infrastructure, and market entry across African markets, particularly Nigeria. That means the practical questions as much as the strategic ones: who to work with, what the local infrastructure and energy realities allow, how a charging or distribution network is actually stood up, and what has to be in place before scale is worth attempting.

Useful to manufacturers, energy businesses and infrastructure operators entering or scaling in a new territory, and to organisations that need someone who can hold both the partnership conversation and the delivery plan behind it.

About

Prince Naley Alobari

Portrait of Prince Naley Alobari

I am a transformation and delivery consultant based in Manchester, working UK-wide and internationally on contract or consultancy terms, remote, hybrid or on site.

My work has mostly been in places where the consequences of getting change wrong are public: water supply, electricity system operation, the courts, retail banking, local government. That shapes how I run programmes. I would rather spend longer establishing what a service depends on than explain an avoidable outage afterwards.
